Recovery Scheduling

When statusing and the forecast say you'll finish late, a recovery schedule is a real plan to regain lost time — by compressing the critical path through resequencing, overtime, extra shifts, fast-tracking, or added crews, each with its own cost and risk. Built on AACE 54R-07.

What recovery scheduling is

Recovery scheduling kicks in when the control loop sounds the alarm: statusing shows you're behind, the forecast says you'll finish late, and the gap is too big to ignore. Rather than simply accepting the late finish, you build a plan to close the gap — and you make the cost and risk of doing so visible, so management can decide what's worth it.

The recovery methods

There are a finite set of levers to compress a schedule. Each buys time but carries a cost — usually money, risk, or both:

  1. Add resources (crashing) — put more crews/equipment on critical activities to shorten them. Costs money, and has diminishing returns once a work area is crowded.
  2. Overtime & extra shifts — work longer hours or add a second shift. Fast to deploy, but productivity drops with fatigue and premium pay adds cost.
  3. Fast-tracking (overlap) — run activities in parallel that were planned sequentially. Adds no direct cost but increases risk of rework if the upstream work changes.
  4. Resequencing — reorder work to remove constraints or open more work fronts. Low cost, but limited by physical and logical realities.
  5. Reduce scope / re-estimate — defer non-essential work or revisit optimistic durations. Use carefully — never just shorten durations on paper to "fix" the date.

Cautions and good practice

A recovery schedule is only useful if it's achievable and honest. The classic failure is the "paper recovery" — durations slashed and logic loosened until the software shows the right date, with no real plan behind it. That fools no one for long and destroys credibility when the next update slips again.
